Pre-Implementation Services

ensure a quick and successfully deployment. KineMatik’s consultants typically

Business Case Preparation
KineMatik’s team of highly trained and
experienced consultants can help a client identify the key business drivers and
strategic goals for the organization and the barriers to achieving them. The
current scientific and business environment can be taken into account as well
as the technologies that already exist within the organization. From this
business case preparation, a high level plan can be developed which will help
to guide the implementation process and define its success criteria.
Requirements and Gap Analysis
During this phase, KineMatik
consultants often start by looking at the existing scientific and management
processes that are present within the client’s organization. Potential
bottlenecks and issues may be uncovered at this stage which otherwise could
have prevented the organization from achieving the goals mapped out in the
Business Case Preparation phase. KineMatik often takes a holistic approach to
requirements gathering, looking at all aspects of a research organization -
from the labs to procurement, from QA to management processes. Requirements are
gathered using several techniques; including questionnaires, one to one
meetings and interactive workshops. Once collected, these requirements are
documented and any customizations required to achieve them are highlighted. KineMatik
consultants will also typically produce a Traceability Matrix document which
links particular features that need to be implemented to individual feature
documents and a detailed test plan.
Implementation Planning
Following the
Requirements and Gap Analysis phase, KineMatik consultants produce a high level
Project Initiation Plan (PIP) that highlights the scope of the project, the
risks associated with the project and the Work Breakdown Structure (WBS) of the
project. Once the PIP has been agreed with the client, the consultants will
develop a more detailed Project Execution Plan (PEP) detailing the exact tasks
to be carried out, the schedule, the costs and responsibilities for each of the
WBS items. The PEP is typically presented in the form of a Gantt chart. Signoff
of the PEP is a pre-requisite for starting the implementation project itself.
Change Management Planning
Change Management
issues that may arise during the project are often overlooked when planning an
implementation. KineMatik have specialist Change Management consultants that
are skilled in ensuring the changeover from the paper or legacy system to the
KineMatik system happens as smoothly and efficiently as possible. To do this,
consultants concentrate on the three key areas of a successful KineMatik
deployment: Knowledge Acquisition, Collaboration and Knowledge Application.
Consultants will help to plan specific training for individuals or groups that
may have different needs to ensure that by the time the implementation project
is complete, the system is embedded in the working practices of the
organization.
